I've spent the last decade putting AI into production for systems serving nearly a billion users. Spotify's recommendation engines. OpenAI's developer platform. Coinbase's institutional infrastructure. The pattern is always the same: the companies that win don't have better models or cleaner data. They have better questions.


Here's what nobody tells you about enterprise AI: the technology is the easy part.

When I architect AI systems for Fortune 100s, the first month isn't about models or infrastructure. It's about finding the decision that matters. Not the decision you make once a quarter in a boardroom. The decision you make 10,000 times a day that costs you $40 each time. The one buried so deep in your operations that you've stopped seeing it as a decision at all.


That's where AI creates value. Everything else is theater.


Why 70% of AI Projects Never Launch


The companies burning millions on "AI transformation" are treating it like software deployment. They're not. They're attempting organizational surgery while the patient is running a marathon. The reason most AI projects never make it to production isn't technical failure. It's that they were solving problems that don't move the business.


I've watched companies spend 18 months building flawless models that never deploy because they couldn't stomach the operational changes required. The model was perfect. The organization was brittle.


The failure starts with the framing. "Let's improve recommendations." "Let's add AI to onboarding." "Let's optimize operations." These aren't strategies. They're PowerPoint bullets that lead nowhere because they don't force anyone to confront what success actually looks like.

At Spotify, we didn't build AI to "improve recommendations." We built it to answer: Can we create a listening experience so personal that users forget they're using software? That question unlocked DJ, Blend, and AI Playlists across 180 markets. It forced us to think beyond algorithmic optimization and into human experience.


At OpenAI, the question wasn't "How do we make GPT-3 accessible?" It was: What becomes possible when a million developers can build on this in 48 hours? That framing drove every decision about API architecture, documentation, and developer onboarding. It scaled to 300+ enterprise deployments because the question demanded speed and simplicity from day one.


At Coinbase, we weren't "adding AI to onboarding." We asked: Can institutional clients move $100M with the same friction as buying coffee? That constraint shaped everything from Go-based backend services to compliance frameworks that reduced regulatory risk by 25% across 100+ markets.


See the difference? One is a feature request. The other is a forcing function that reorganizes how you build.


The Question You're Not Asking


Stop asking "What can AI do for us?" Start asking "What becomes possible if this works?"

That shift changes everything. It forces you to confront whether you're ready for the answer. Because if you're not willing to reorganize workflows, retrain teams, or challenge assumptions about how your business operates, the AI doesn't matter. You'll build something technically impressive that nobody uses.


The highest-performing AI systems I've deployed all share one characteristic: they target decisions that happen before lunch every single day. High frequency. High cost. High friction. These are the decisions where imperfect automation beats perfect manual process every time.


When we deployed subsecond vector retrieval for JPMorgan across millions of monthly transactions, the win wasn't speed. It was that analysts stopped losing hours to manual reconciliation. The AI didn't replace judgment. It gave judgment back its time.


Finding Your Wedge


Here's what moves: Find the highest-frequency, highest-cost decision in your operation. The one where the answer matters but the process is grinding your people down.

That's your wedge. Not because the AI will be perfect, but because the current process is already imperfect and expensive. You're not competing with ideal. You're competing with status quo.


Most executives can't name this decision. They know their quarterly objectives and strategic priorities, but they've lost touch with the operational reality where value actually gets created or destroyed. The decision I'm talking about doesn't happen in meetings. It happens in the gaps between systems, in the judgment calls your frontline people make when data is incomplete or contradictory.


Talk to the people doing the work. They know exactly where the friction is. They've been complaining about it for years. You just haven't been listening through the lens of "Could AI eliminate this?"


Why Infrastructure Comes Second


Yes, you need Terraform governance. Yes, you need CI/CD automation and compliance frameworks that satisfy ISO 27001 and SOC 2. Yes, you need distributed systems that work across AWS, GCP, and on-prem. Yes, you need teams that understand both Go-based APIs and Java data pipelines.


But none of that matters if you're building the wrong thing.


The companies I work with that see 30-40% efficiency gains and eight-figure returns don't start with technology. They start with clarity. They know exactly what success looks like, what it costs, and what they're willing to disrupt to get there. The infrastructure follows from that clarity. It doesn't create it.


The ones that fail? They're still arguing about whether to use Databricks or Vertex AI while their competitors are already in production.


What Success Actually Looks Like


Successful AI deployment isn't about the model. It's about the system around the model.

When we rolled out AI Playlists at Spotify from North American beta to global deployment, the technical challenge wasn't the recommendation algorithm. It was orchestrating containerized services across Kubernetes clusters in 180+ markets while maintaining sub-second latency and GDPR compliance. It was ensuring that when the model made a mistake, we caught it before 250M premium users did.


The AI was one piece. The monitoring, the fallbacks, the human escalation paths, the feedback loops that made the model better over time—that's what made it work at scale.


Most companies optimize for launch. They should be optimizing for learning. Because your first model will be wrong. Your assumptions about user behavior will be incomplete. Your edge cases will surprise you. The question is whether you've built a system that gets smarter or one that fails louder.


The Distance Is Growing


AI isn't going to wait for you to get comfortable. The distance between leaders and laggards isn't closing. It's accelerating.


The organizations that figure out how to move from strategy to deployment in quarters instead of years are building moats their competitors won't cross. They're not running more AI projects. They're running the right ones.


They're willing to kill initiatives that looked good on paper but don't move metrics. They're treating AI like a competitive advantage, not a science experiment.


I've seen the pattern enough times now to call it: the companies that succeed with AI in 2025 and beyond won't be the ones with the biggest budgets or the most PhDs. They'll be the ones who knew which problem mattered and bet everything on solving it correctly.


What You Should Do Tomorrow


Map the decisions your organization makes at scale. Not strategic decisions. Operational ones. The mundane, repetitive, costly choices that happen thousands of times before your next leadership meeting.


Pick one. Quantify its frequency and cost. Ask yourself: if we could improve this decision by 20%, what becomes possible? If the answer doesn't excite you, pick a different decision.


Then ask the hard question: are we willing to change how we work to make this happen? Because if you're not, save your money. AI won't fix an organization that isn't ready to evolve.


The companies winning with AI aren't the ones with the best technology. They're the ones willing to admit what they don't know and move anyway.
